Barrick and Mount's (1991) landmark meta-analysis established that Big Five personality measures predict job performance across virtually all occupational groups, confirming that validated personality assessments meet the predictive validity standard that defines rigorous psychometric instruments.

They differ in that psychometric testing covers a much wider terrain than personality. When an organization wants to assess cognitive ability, values fit, or integrity, they need psychometric instruments that are not personality assessments at all. A talent strategy built on personality data alone is missing critical information that other validated psychometric tools provide. The most defensible approach to talent assessment uses multiple psychometric instruments in combination, each measuring a distinct construct that independently contributes to predicting performance outcomes (Schmidt & Hunter, 1998; Sackett et al., 2022).

The answer depends on what you are trying to predict and at what stage of the talent lifecycle the decision sits.

Use a personality assessment when the goal is to understand how someone characteristically thinks, interacts, and behaves under pressure for selection, development, coaching, or team effectiveness. Ensure the instrument is built on the Big Five personality model, reports its reliability and validity evidence, and has been tested for adverse impact.

Use a broader psychometric battery when the role demands a fuller picture of talent. For roles with significant learning demands, a cognitive ability test adds predictive validity that personality alone cannot provide. For roles where values alignment and long-term retention are priorities, a motivations assessment captures what a personality tool does not measure. For senior and leadership roles, the combination of personality, cognitive ability, and values data provides the most complete and defensible talent assessment picture available.
