Drawing on personality assessments, engagement scores, and turnover data from 146 supervisors, it moves beyond tenure and intuition to identify the behaviors and values that reliably predict team engagement and reduce turnover at the frontline.

Main findings:

  • Supervisor personality explained over 25% of variance in team engagement.
  • Three competencies consistently defined the most effective supervisors: leading without dominance, curiosity and openness, and genuine relational connection with their teams.
  • Higher dominance and competitiveness were linked to lower team engagement, suggesting that how supervisors lead matters more than how assertively they lead.
  • Internally promoted supervisors led more engaged teams than external hires, with a personality profile that naturally aligned closer to the validated model.
