Soft Skills Data That Moves the Needle: Connecting Assessments to Business Outcomes
Soft skills measurement only pays off when it changes a specific decision: who you hire, who you promote, who you keep, and where you move them next. The companies seeing measurable returns are not the ones running more assessments. They are the ones using talent data the way a CFO uses pipeline data - as decision-support, embedded in the operating cadence. When that shift happens, the link to attrition, quota attainment, and internal mobility stops being theoretical and starts showing up in the P&L.

Why this is on every CHRO's desk in 2026
Two findings explain the urgency.
The first is the size of the loss. McKinsey's disengagement and attrition research, based on a survey of 15,366 workers across seven countries, estimates that a midsize S&P 500 company with typical attrition (10%) and 56% disengagement loses around $228 million per year. At 20% attrition, the figure rises to $355 million per year, or roughly $1.1 billion in lost value over five years.
The second is how much of that loss is avoidable. McKinsey's earlier Great Attrition research found that the top three reasons employees gave for quitting were not feeling valued by their managers (54%), not feeling valued by their organisations (52%), and not feeling a sense of belonging at work (51%) - far ahead of compensation. Most of those reasons surface in soft skills data months before they show up in an exit interview: misalignment between an employee's drivers and the role, low values fit with the team, a manager whose style fights the employee's working preferences.
Put differently: a meaningful slice of the attrition problem is a measurement and decision problem, not a compensation problem.
How soft skills measurement connects to three hard metrics
1. Attrition: it is mostly a fit problem, and fit is measurable
Person-organization fit is one of the most heavily replicated findings in I/O psychology. The Kristof-Brown et al. (2005) meta-analysis and the 2023 update by Kristof-Brown report that P-O fit shows a moderate negative effect on intent to quit and consistent positive effects on commitment and job satisfaction.
What this means is when an employee's values and drivers match what the team actually rewards, they stay longer. When they do not, no compensation top-up reliably fixes it. The decision implication for CHROs is straightforward and concrete:
- Use values and drivers data at the offer stage, not just for development.
- Pair new hires with managers whose driver profile complements rather than contradicts theirs.
- For high-turnover teams, audit whether the team's working culture matches what the company says it rewards. The gap between stated and lived values is usually where attrition hides.
This is not "culture fit" in the loose, often-discriminatory sense the term picked up in the 2010s. Values-based fit, measured psychometrically, is about whether someone is set up to thrive in a specific environment, which is a question of design, not gut feel. The same logic applies to distributed teams: surveillance does not improve retention, but measuring the soft skills that drive engagement does.
2. Quota attainment: the personality myth, and what actually works
Steve W. Martin's study of 1,000 top business-to-business salespeople found that 85% of top performers scored high on conscientiousness, a strong sense of duty, responsibility, and reliability, and 84% scored high on achievement orientation. At the same time, several studies suggested that generic personality tests, used as standalone hiring filters, are weaker predictors than cognitive ability or integrity tests.
Both findings can be true at once. The reconciliation is that broad, generic personality scores predict poorly, while narrower, role-contextualized variables predict meaningfully. The decision implication is that sales hiring teams should stop scoring candidates on a single composite "sales fit" number and start asking three sharper questions: Does this candidate's drive profile match the rhythm of this specific role (transactional vs. enterprise, hunter vs. farmer)? Do their working values match how this team actually operates? Are they wired to keep learning as the product and buyer change?

3. Internal mobility: the most underused lever in the talent stack
The mobility data is striking. Deloitte found that organizations that promote internally are 32% more likely to be satisfied with the quality of their hires, and external hires are 61% more likely to be laid off or fired in their first year and 21% more likely to leave compared with internal hires in similar positions. It typically takes two years for an external hire's performance reviews to reach the level of an internal hire's.
And yet Gartner's October 2025 analysis found that internal mobility rates have remained flat despite rising investment, with one in five employees needing to be redeployed by 2030 as roles shift. Earlier Gartner research found that 86% of HR leaders believe career paths at their organizations are unclear for many employees.
The bottleneck is rarely the policy. It is the lack of a defensible signal for who is ready to move, in which direction. Tenure does not answer that. Performance reviews answer it badly because they are anchored to the current role. Soft skills data, specifically learning ability, intellectual agility, and how someone's drivers map to a target role's demands, is one of the few defensible signals available before someone has done the new job.
The reframe: from assessment tool to decision-support platform
A decision-support platform looks different. It treats psychometric data as one input into a specific operating decision, with three things wrapped around it:
- Context. A score is meaningless until you know what the role demands, what the team rewards, and how the manager operates.
- A recommended action. Not "this candidate is high on Independence." Instead: "based on your team's driver profile and the manager's style, this candidate has a higher-than-baseline risk of disengagement at month 6. Here are two onboarding adjustments that mitigate that."
- A feedback loop. Outcomes (retention, performance, promotion) flow back into the model, so the next hiring decision is informed by the last 100.
This is the gap between "we have a personality test" and "we have a system that helps our line managers make better people decisions, week after week." The first is a feature. The second is operating infrastructure. The same logic applies to leadership development: data-driven approaches to capabilities like inclusive leadership and self-awareness outperform unstructured intuition because they make the development conversation specific.
What changed in 2025–2026
Three shifts are worth tracking because they affect how CHROs should buy and use soft skills data going forward.
- Regulation moved from talk to enforcement. NYC's AEDT bias-audit requirement is now enforced. The EU AI Act's HR provisions are being implemented through 2026. Vendors who cannot produce validation evidence and adverse-impact testing will not survive procurement.
- Internal mobility became a primary retention strategy, but execution lags. Gartner found that roughly one-third of recruiting effort is shifting to internal talent, while internal mobility rates have stayed flat. The implication is that having a mobility intent is not the same as having a defensible mobility signal.
- "Hiring for promise" is replacing "hiring for proficiency." Research reframes the central skills question: the predictive variable is willingness and ability to learn from a minimum foundation, not pre-existing mastery.
